A quarterly business review should connect results to the next quarter’s joint priorities. For a customer-facing QBR, the useful story is not “here is everything our team did.” It is “here is what changed for your organization, what remains unresolved and what we propose doing together.”
This example uses a fictional customer-success review. The numbers are illustrative and should be replaced with agreed customer measures.
Start with the customer’s agreed objectives.
Keep adoption, outcomes and activity counts separate.
End with a joint plan that has owners.
A QBR agenda that leads to a plan
Use the previous quarter’s commitments as the opening reference. If the customer’s goals changed, state the change before showing results so the review is not measuring success against an obsolete target.

Use denominators that survive scrutiny
In the fictional account, 72 of 120 invited users were active in the first month, compared with 90 of 150 in the final month. Active users increased by 18, but the active share remained 60%. Saying “adoption improved by 25%” without clarifying the measure would hide that distinction.
A QBR can report both the count and the rate. The count describes the number of people using the service; the rate helps interpret adoption relative to the invited population. Neither alone proves a business outcome.

Do not substitute activity for customer value
Training sessions delivered and support tickets closed are activities. Time saved, errors reduced or a completed business milestone are possible outcomes, but they need measurement. If outcome data is unavailable, say what you can observe and agree how to measure the missing result.
For example, “three enablement sessions completed” is supported by an attendance record. “The team is now more productive” needs a separate basis. Keep the latter as a question for the review if you cannot substantiate it.
Make the next quarter actionable
In this example, the next plan focuses on improving activation among newly invited users. One action could be an onboarding checklist owned by the customer’s team lead, with a checkpoint after the next cohort. Another could be a setup workshop owned by customer success.
Write each action with its owner, target date, evidence of completion and dependency. Do not promise a numerical outcome simply to make the plan look ambitious. The client presentation guide explains how to ask for agreement without hiding unresolved responsibilities.

Leave room for the customer’s interpretation
The presentation is a starting point for discussion, not a verdict on the account. A flat adoption rate could reflect onboarding problems, seasonal work or a changing user population. Ask the customer which explanation fits their experience and record the resulting action.
